What MSME owners really want from a CFO

12 min read · Print this lesson

Your best business clients already trust you with their accounts and their deadlines. Many of them also lie awake over things nobody in their own office handles: Will there be cash for salaries on the 1st? Why is the bank asking for more papers? Why did sales go up and profit go down? A small business cannot afford a full-time finance head. It can afford a few hours of yours every month. That is what a "virtual CFO" line is: a fixed monthly routine where your firm turns the client's books into decisions. This free lesson shows what owners actually want, which of your clients fit, and what the course will build.

The five worries of an MSME owner

Ask owners what keeps them up at night and you hear the same five things.

WorryWhat the owner saysWhat your firm gives every month
Cash"Will I have enough on the 1st?"A 13-week cash view with a minimum cash line (Lesson 9)
Collections"Customers pay late and I do not know who."A debtors ageing and a list of who to call, for the client's own team (Lesson 9)
Margins"Sales are up, so why is profit down?"Profit by product or customer, against budget and last year (Lesson 8)
Bank and loans"The bank keeps asking for papers at the last minute."A bank-ready file and a renewal calendar (Lesson 10)
Someone to talk to"I have nobody to think through numbers with."One fixed monthly meeting with an action list (Lesson 10)

Notice what is not on the list: tax. The virtual CFO line is about running the business. The firm's tax and compliance work carries on under its own engagement letters, and the MIS pack simply shows one line saying what is filed and what is pending, reported by your compliance team.

What a virtual CFO line is, and is not

  • It is a monthly finance routine: check the close, prepare a short MIS pack, update the cash view, hold one meeting, and follow an action list.
  • It is advice and information. The owner decides and acts.
  • It is not an appointment. Your firm does not become the client's CFO, director, key managerial person, authorised signatory or payment approver, and the client should not describe you that way to banks or anyone else. "Virtual CFO" is just the name of the service.
  • It is not a promise. You do not promise a loan, a profit, or a saving. You promise a routine, done on time.

Example: CA Farah's first retainer

Farah's firm did the compliance work and accounts for Ganesh Packaging, a 40-person unit. Every month the owner, Mr. Kulkarni, phoned her twice about cash. One day he asked, "Can you just sit with me once a month and tell me where I stand?" She agreed a fixed monthly fee, a short scope letter, and a meeting on the 15th. Six months later he had a cash view he trusted, and Farah had a steady fee that did not depend on the season.

Which of your clients fit

Not every client is ready. Use this quick screen on your client list. A client who scores four or five "yes" is a good fit.

  1. Is the business big enough to have real cash swings (several staff, credit customers, a bank limit or loan)?
  2. Are the books written every month, by the client's accountant or by your firm, and not only at year end?
  3. Does the owner already ask you money questions that are not about tax?
  4. Is there a trigger: growth, a new loan, a cash crunch, a second unit, a family member joining?
  5. Will the owner give one fixed hour a month for a meeting?

Then apply one more check before anything else: do you audit this client? If your firm, or any partner, signs an audit or attest report for this client or its group, stop. Lesson 3 explains why many audit clients cannot be offered this service at all.

Firm-wide pricing, recurring income targets and cost per hour are in Building a Profitable CA Practice. Engagement letters and fee collection are in Client Handling & Fee Collection. Spreadsheet skills are in Excel for Tax Practice. We link to them and do not repeat them.

Within the rules

ICAI itself treats this as an opportunity for practising CAs. Its Committee on MSME & Start-up ran an MSME Pathshala webinar on 20 March 2026 titled "Unlocking Virtual CFO Opportunities in MSME sector for Practising CAs". The Code of Ethics list of management consultancy services also includes financial management planning, working capital management, cash budgets and cash flow statements, and management information and reporting. The Chartered Accountants Act and the ICAI Code bind CA members. Members are responsible for the firm's policy and for supervising staff; staff are not bound by the Code themselves, but they follow the firm's policy. Tax practitioners who are not CAs are not bound by the Code, but this course follows it throughout.

Do this today (10 minutes)

  1. Run the five-question screen on your 30 largest business clients and list those with four or five "yes".
  2. Mark every client on that list that your firm or any partner audits. Keep them aside for Lesson 3.
  3. For each remaining client, write which of the five worries you have heard from them in the last year.
